The Context
The ACUTE Center for Eating Disorders and Severe Malnutrition at Denver Health provides the highest level of medical care in the country for people with severe, life-threatening eating disorders and malnutrition. The clinical work is exceptional. The growth challenge is specific: the patients who need ACUTE are among the most medically complex in the field, and the providers who refer them are spread across hospitals, physician groups, universities, and treatment programs nationwide.
Reaching those referral sources takes more than awareness. It takes a growth strategy built around how high-acuity referrals actually happen, who makes them, and what a provider needs to feel confident sending their most fragile patient across the country for care.
The Approach
I joined ACUTE in a regional role and grew into national leadership of the program's growth strategy. Across three chapters, the work followed one throughline: turn market dynamics, referral behavior, and clinical strengths into a growth engine that referring providers trusted and that leadership could scale.
Proving the model across 16 states
I owned growth strategy and referral development across a 16-state Eastern territory. I built partnerships with hospitals, physician groups, therapists, dietitians, universities, and behavioral health organizations, and developed regional strategies that deepened referral engagement. Admissions volume across the territory grew 76%.
Steadying growth through transition
I stepped into national leadership during a pivotal period for the organization. Working across operations, admissions, and executive leadership, I implemented market-specific growth plans that strengthened referral relationships and lifted admissions performance. Volume rose roughly 10% during that period, strengthening admissions when stability mattered most.
Leading national growth end to end
I led the full national growth strategy: provider relations, strategic partnerships, outreach operations, and market expansion. I built and coached a national outreach team responsible for referral development, and partnered with executive leadership to identify opportunities, strengthen referral pathways, and improve market penetration. Regional growth plans were grounded in real market dynamics, referral behavior, and competitive pressure.
I also oversaw the program's digital content strategy, aligning its message across channels with the growth plan so that visibility, provider education, and demand generation all reinforced the referral pipeline.
Growth at this level of care is a trust problem before it is a marketing problem. Every referral is a provider deciding to hand over their most vulnerable patient. The strategy has to earn that.
The Results
Over the course of the engagement, ACUTE's growth strategy delivered measurable, durable outcomes:
- Annual revenue grew by more than 60% over six years, substantially expanding the program's financial base.
- Admissions and revenue goals were met consistently at 94 to 105%, giving leadership a reliable, predictable growth engine.
- Territory admissions grew 76% in the Eastern region, validating a referral-development model that later scaled nationally.
- A national outreach team was built and coached to carry referral development and relationship management forward.
- Referral pathways strengthened across the country, expanding access to specialized care for medically and psychiatrically complex patients.
Why It Worked
The growth came from treating referral development as a strategy. I read each market for its real referral behavior and competitive pressure, prioritized the accounts and relationships that mattered most, and gave providers a clear reason to refer with confidence. Then I built the team and the operating structure to sustain it.
